Used Equipment: When It's the Smart Buy and When It's a Trap

A good used machine is a third the price of new. A bad one is a new machine's price spread across two years of downtime. How to tell them apart before you wire the money.


Our first instinct on almost every project is to ask whether a used machine can do the job. Not because we're cheap — because the math is usually overwhelming. A used filler at $60K that needs $25K of integration is $85K against $250K new, and it's available in three weeks instead of twenty. We've built entire first lines this way, and we've bought and resold equipment ourselves.

We've also watched used equipment destroy a production schedule. Here's how we tell the difference.

When used is the smart buy

  • The machine is a commodity. Conveyors, kettles, tanks, basic fillers, cartoners from major OEMs — mature designs with parts availability and a service ecosystem. There's little a decade of use can hide.
  • Your product is close to what it ran before. A depositor that ran a similar viscosity, a capper that ran your cap size. Changeover to your product is tuning, not re-engineering.
  • You can see it run. On product, at rate, before you pay. If the seller won't power it up, price in a rebuild.
  • Parts exist. Check before you buy, not after. Call the OEM with the serial number. If the answer is "obsolete, no support," you're buying a sculpture.
  • You have — or will hire — someone who can make it work. Used equipment arrives without the OEM's commissioning engineer. Somebody has to be that person.

When it's a trap

  • It was built for one customer's product. Custom machines are custom. A former owner's proprietary format is baked into every cam and change part. Converting it can cost more than building fresh.
  • The controls are dead or undocumented. A 2008 PLC with no program backup and a proprietary HMI is a machine you'll rewire before you run it. Budget for a full controls retrofit — $15K to $60K — or walk.
  • It's "complete" but you can't verify it. Missing change parts, missing guarding, missing the one sensor that matters. Every gap is a lead time. We took on a rebuild once where the previous vendor had gone unresponsive two years after the PO — the client recovered the machine incomplete, rusted, with parts substituted. It ran eventually. It was not cheap.
  • Sanitary design doesn't match your product. Equipment from a dry-goods line moving into a wet or allergen environment is a food-safety conversation, not a purchase.
  • Nobody's inspected it in person. Photos hide everything that matters — wear, corrosion, cobbled repairs. If it's worth buying, it's worth a plane ticket.

The real cost of a used machine

Purchase price is usually a third to half of the total. Add, honestly:

Run that table before comparing to new. Used still wins most of the time — but by less than the sticker suggests, and sometimes not at all.

Guarantees: what to ask for, what to expect

A used-equipment dealer is selling as-is; that's the price. But an integrator who's putting a used machine into your line should stand behind the integration — and the better ones will guarantee performance after they've had it in their shop. When we've resold equipment, we've attached an operational guarantee: a specific rate, over a specific run time, at a specific uptime, verified on your floor within a stated window — or you return it. That structure protects you and forces the integrator to actually evaluate the machine instead of flipping it. Ask for it. If nobody will offer one, that tells you something about the machine.

A buying checklist

  • Serial number → call the OEM. Parts? Support? Known issues with that generation?
  • See it run on product or something close. Video is not seeing it run.
  • Photograph every change part, every panel interior, every nameplate. Compare to the OEM's manual.
  • Get the PLC program backed up before it leaves the seller's floor, if it exists.
  • Have your integrator quote the retrofit before you buy, not after it arrives.
  • Price the total from the table above. Compare to new at that number.
  • Ask what the used machine constrains you from making later. Sometimes the cheap machine is the one that can't run next year's product.
